RFM segmentation

The short answer

RFM segmentation groups customers by three behaviours: Recency (how recently they bought), Frequency (how often they buy) and Monetary value (how much they spend).

It's simple, uses data every store already has, and consistently produces more useful segments than demographics.

Typical segments

  • Champions — recent, frequent, high spend: reward and ask for referrals
  • Loyal — frequent buyers: cross-sell and loyalty perks
  • Promising — recent first-timers: nurture toward a second purchase
  • At risk — used to buy often, haven't recently: win-back
  • Hibernating — long lapsed, low value: occasional, low-cost reminders
  • Big spenders — high value, low frequency: premium offers

In practice

A simple RFM programme for a D2C brand: WhatsApp early access for Champions, cross-sell emails for Loyal customers, a second-order incentive for Promising first-timers and an escalating win-back sequence for At-risk customers. Stop sending discounts to Champions who would have bought at full price.

How to score RFM

  1. Recency — days since last purchase, scored 1–5.
  2. Frequency — number of purchases, scored 1–5.
  3. Monetary — total spend, scored 1–5.
  4. Combine scores into segments (e.g., 5-5-5 champions, 1-1-1 lapsed).
  5. Act — tailor offers and frequency by segment.
