Marketplace growth, measured by SKU profitability
The short answer
On a marketplace, your ad performance is downstream of your listing. No bidding strategy rescues a product with three bad photos, a keyword-stuffed title and a 3.4-star rating. PMG works on both halves: the content and rating fundamentals that decide conversion rate, and the advertising that drives visibility — measured on contribution per SKU, not blended ACoS.
Indian marketplace economics are unforgiving. Commission, fulfilment, returns, storage and advertising can consume most of a product's margin, and the SKUs that look like bestsellers by volume are often the ones losing money.
The three marketplace battlegrounds
- Amazon India — deepest search behaviour, most mature ad stack, highest competitive intensity
- Flipkart — strong in tier-2 and tier-3, distinct ad platform, seasonal events that dominate annual volume
- Quick commerce (Blinkit, Zepto, Instamart) — a genuinely different game: assortment decisions, dark-store availability and impulse-led discovery rather than search
Each needs its own pricing, content and advertising strategy. Treating them as one "marketplace channel" is how brands end up cannibalising their own D2C site.
What we do
- Listing optimisation: titles, bullets, A+ content, images and video
- Keyword research and backend search-term optimisation
- Sponsored Products, Brands, Display and Video campaign management
- Bid and placement strategy by SKU margin, not blended targets
- Review and rating programmes within platform policy
- Buy-box and pricing monitoring
- Quick-commerce assortment and visibility strategy
- Per-SKU contribution reporting after all fees
How we sequence marketplace work
- Fix the listings first. Conversion rate improvements multiply every rupee of ad spend that follows.
- Build the SKU economics sheet. Commission, fulfilment, returns, storage and ad cost per SKU. Some products should never be advertised.
- Separate defence from discovery. Branded keyword campaigns protect what you've earned; generic campaigns buy new customers. Blending them hides the truth.
- Target TACoS, not ACoS. Total ad cost as a share of total sales reveals whether ads are building organic rank or just renting it.
- Use events deliberately. Great Indian Festival and Big Billion Days can be a year's growth or a margin disaster depending on preparation.
- Coordinate with D2C. Pricing and offers must be planned across channels, not set independently.
Mistakes that destroy marketplace margin
- Advertising a SKU that loses money after fees and returns
- A single ACoS target applied across products with wildly different margins
- Branded and generic keywords in one campaign, so brand terms flatter the average
- Neglecting A+ content and video, which lift conversion more than bid increases
- Ignoring return rates by SKU — marketplace returns are brutal in apparel and footwear
- Undercutting your own D2C site and training customers to buy where your margin is worst
How does marketplace advertising work in India?
Each marketplace runs its own ad platform on its own search results and product pages:
| Marketplace | Main ad types | Notes |
|---|---|---|
| Amazon | Sponsored Products, Sponsored Brands, Sponsored Display, Amazon DSP | Search-led; listing quality drives conversion; see Amazon Ads |
| Flipkart | Product listing ads, display, brand ads | Sale events dominate; see Flipkart Ads |
| Quick commerce (Blinkit, Zepto, Swiggy Instamart and others) | Sponsored listings, banners, category placements | Availability and dark-store coverage come first; see quick commerce |
| Myntra, Nykaa, Ajio and category marketplaces | Sponsored placements, brand stores | Category-specific audiences and promotions |
ACoS, TACoS and ROAS on marketplaces
| Metric | Formula | Use it to |
|---|---|---|
| ACoS | Ad spend ÷ ad-attributed sales | Judge campaign efficiency against your margin |
| TACoS | Ad spend ÷ total sales (ads + organic) | See whether ads grow total sales over time |
| ROAS | Ad-attributed sales ÷ ad spend | Compare with other channels (it's the inverse of ACoS) |
Your break-even ACoS equals your contribution margin after marketplace fees. A falling TACoS while total sales rise means ads are building organic rank — the healthy pattern.
What does marketplace marketing cost?
Costs combine ad spend (cost-per-click on marketplace search), marketplace fees and commissions, content production (images, A+ content, video) and management. Management is typically a monthly retainer or a percentage of ad spend, plus 18% GST. The cheapest improvement is often the listing: better images and titles raise conversion, which lowers the cost of every click.
Marketplace vs D2C: how they work together
Marketplaces offer instant trust, fast delivery and huge search demand but limited customer data and margin pressure. A D2C site gives you data, higher margin and CRM, but has to earn every visitor. Most brands benefit from both, with pricing parity, clear roles and blended reporting. See D2C website vs marketplace and Amazon Ads vs Meta Ads.
Marketplace priorities by category
| Category | Key marketplaces in India | Focus |
|---|---|---|
| Beauty and personal care | Amazon, Nykaa, Flipkart, quick commerce | Ratings, sponsored products, bundles |
| Fashion | Myntra, Amazon, Flipkart, Ajio | Catalogue quality, size info, returns |
| Food and FMCG | Quick commerce, Amazon, BigBasket | Availability, sponsored listings |
| Electronics | Amazon, Flipkart | Reviews, comparisons, deals |
| Home | Amazon, Flipkart, Pepperfry | Visuals, delivery info |
A worked example: profitable marketplace growth
A beauty brand's Amazon ads grew sales but lost money. We restructured campaigns by product margin, cut bids on unprofitable search terms, improved listings and ratings, and tracked TACoS weekly. Revenue held while advertising cost as a share of sales fell.

Frequently asked questions
What's a good ACoS on Amazon India?
It depends entirely on your margin. Calculate break-even ACoS as your contribution margin percentage — if a product yields 30% after all fees, ACoS above 30% loses money on that sale. Track TACoS alongside it.
Should we sell on marketplaces if we have a D2C site?
Usually yes. Marketplaces bring discovery and customers who'd never visit your site. Keep the economics separate and coordinate pricing deliberately.
Is quick commerce worth it?
For impulse, convenience and replenishment categories, increasingly yes. It demands different pack sizes, different pricing and an assortment strategy — not just listing your existing catalogue.
Who owns the customer on a marketplace?
The marketplace does. That's the strategic cost, and the reason to keep building your own D2C channel alongside.
How do we rank higher on Amazon organically?
Relevance (titles, bullets and backend terms matching searches), conversion rate (images, price, reviews, delivery promise) and sales velocity all feed organic rank. Ads help by adding sales velocity for target terms. See Amazon SEO.
Should we advertise on our own brand name on Amazon?
Usually yes — competitors can bid on it and appear on your brand searches. Keep brand campaigns separate and cheap.
Is quick commerce profitable for new brands?
It can be, for fast-moving categories with the right pack sizes and margins after platform fees. Many brands start in a few cities and dark stores before expanding. See our note on quick commerce for new brands.
How far ahead should we plan for sale events?
Six to eight weeks: stock and deals are agreed with the marketplace well before the event, and campaigns need to build audiences and rank beforehand.
Can you manage multiple marketplaces together?
Yes — Amazon, Flipkart, quick commerce and category marketplaces, with one report of sales, ad spend and profitability by channel.
What is TACoS?
Total advertising cost of sales — ad spend divided by total sales (including organic), showing whether advertising is building profitable sales overall.
Should we sell on marketplaces or only on our own site?
Most brands benefit from both: marketplaces for discovery and trust, own sites for margin and customer relationships.
Do you manage quick-commerce advertising?
Yes — sponsored listings and placements on major quick-commerce platforms.
How long does Marketplace Marketing take to show results?
Tracking fixes and search campaigns often show improvement within two to four weeks; prospecting on Meta or YouTube usually needs three to six weeks of creative testing; SEO compounds over three to nine months. We agree leading indicators up front so progress is visible early.
Is there a long contract?
No. Minimum terms are short, because we would rather keep clients with results than with contracts.
What do you need from us to start?
Access to ad accounts and analytics, your margins and order values (or deal values), brand assets, and a decision-maker available for a weekly 30-minute call.
