Marketing automation that the sales team actually trusts
The short answer
Marketing automation fails when it's built by marketing for marketing. The score says "hot lead"; sales calls and finds a student. After three of those, sales stops trusting the system entirely — and the automation becomes an expensive way to send emails.
PMG builds automation with sales in the room: shared definitions of MQL and SQL, scoring validated against what actually closed, routing that gets leads to the right person in minutes, and data that flows back to your ad platforms.
What we build
- Lead capture from every source into one CRM, deduplicated
- Lead scoring based on fit and behaviour, validated against closed deals
- Routing rules by geography, product, value or round robin
- Speed-to-lead automation: instant acknowledgement, fast assignment
- Nurture journeys for leads not yet ready to buy
- Sales handoff with full context
- Lifecycle stage tracking from lead to customer
- Offline conversion sync back to Meta and Google
- Reporting on funnel conversion by source
The definitions come first
- Agree what a qualified lead is — with sales, in writing.
- Map the stages: lead, MQL, SQL, opportunity, won, lost — with entry criteria for each.
- Build scoring from real data. Look at the last hundred closed deals and what they had in common.
- Automate routing and speed. A lead contacted in five minutes is dramatically more likely to connect than one contacted in an hour.
- Nurture the not-yet-ready instead of discarding them.
- Close the loop — CRM outcomes back to ad platforms so acquisition optimises toward revenue.
Automation examples that pay back quickly
- Instant WhatsApp acknowledgement on every new lead, with the salesperson's name
- Round-robin assignment with escalation if a lead isn't contacted within an agreed time
- Missed-call capture that creates a lead and triggers a callback task
- Nurture sequences for leads marked "not now", with a re-engagement date
- Re-scoring when a dormant lead revisits the pricing page
- Offline conversion sync to Meta and Google every night
What can marketing automation do?
| Automation | What it does | Payback |
|---|---|---|
| Instant lead response | WhatsApp/email/SMS within seconds with useful information | Higher contact and conversion rates |
| Lead routing | Assigns leads by product, region, language or score | Faster, better-matched follow-up |
| Lead scoring | Ranks leads by fit and engagement | Sales focuses on the best leads |
| Nurture sequences | Educates leads who aren't ready yet | Converts leads that would have gone cold |
| Meeting and visit reminders | Confirms appointments, reduces no-shows | More meetings actually happen |
| Re-engagement | Reactivates old leads and lapsed customers | Revenue from existing data |
| Ad audience sync | Sends segments to Meta and Google | Better targeting and exclusions |
How does lead scoring work?
Lead scoring adds points for fit and behaviour, and sometimes subtracts for negative signals:
| Signal type | Examples |
|---|---|
| Fit | Company size, industry, role, location, budget stated |
| Behaviour | Pricing page visits, repeat visits, email clicks, webinar attendance, WhatsApp replies |
| Negative | Student or job-seeker signals, competitor domains, unsubscribes |
Set a threshold for passing leads to sales, then check monthly: do high-scored leads actually close more often? If not, adjust. See lead scoring.
Which automation platform should you use?
| Need | Typical platform types |
|---|---|
| B2B with sales team | CRM with marketing automation (HubSpot, Zoho, Salesforce-based tools) |
| D2C eCommerce | Email/SMS platforms integrated with Shopify, plus WhatsApp providers |
| Real estate and education | Industry CRMs with WhatsApp and telephony integration |
| Custom or high-volume | Workflow tools and a CDP connected to your database |
We choose after mapping journeys and data — the platform should fit the process, not the other way round.
What does marketing automation cost?
Costs combine platform subscriptions (priced by contacts, users or features), implementation (journey design, integration, data migration — usually a project) and ongoing optimisation (a monthly retainer). Message costs for WhatsApp and SMS are extra. Plus 18% GST. The fastest-paying automations — instant lead response and routing — are also among the cheapest to build.
How we implement automation
- Map the funnel with marketing and sales — stages, definitions and hand-offs.
- Design data flows — where leads come from, where they go, what's recorded.
- Build core automations — response, routing, reminders.
- Add nurture and scoring once basics are reliable.
- Test end to end with real scenarios.
- Review monthly against outcomes and sales feedback.
Automation by business type
| Business | High-value automations |
|---|---|
| eCommerce | Cart recovery, post-purchase, replenishment, win-back |
| Lead generation | Instant response, lead scoring, nurture sequences |
| B2B | Lead routing, sales alerts, account engagement |
| Education | Enquiry follow-up, application reminders |
A worked example: speed to lead
A real estate developer's leads waited hours for a call. We set up instant WhatsApp responses with brochures, automatic lead routing to the right sales executive and reminders for overdue follow-ups. Site-visit bookings rose because buyers heard back while they were still interested.
How a Marketing Automation engagement with PMG runs
- Audit (week 0–1). Accounts, analytics, tracking, website, CRM flow and competitors reviewed, with a written list of what's broken, what's wasted and the three moves we'd make first.
- Plan (week 1–2). Break-even ROAS or a target cost per lead, a measurement plan and a 90-day roadmap for Marketing Automation, with owners and dates.
- Launch (week 2–4). Clean structures, verified conversion signals, the first creative sprint and landing-page fixes.
- Optimise (months 2–3). A weekly test cadence, with budget following the cheapest incremental results rather than platform-reported ones.
- Scale (month 3 onwards). New channels, geographies and retention loops, added only when the economics hold.
Every week you get a one-page scorecard, a change log, the test board and a 30-minute call with your strategist. See how we work and pricing for details.
Why teams choose PMG for Marketing Automation
- Measurement first. Unit economics and clean tracking come before any increase in spend.
- You own everything. Ad accounts, data and creative stay in your name; ad spend goes straight to the platforms.
- Senior hands on the account. The strategist you speak to is the person running it.
- Weekly transparency. Scorecard, change log and test board — every week.
- Short minimum terms. We keep clients with results, not contracts.
- India and international. One Mumbai team running campaigns across Indian cities and overseas markets, Mon–Sat, 7am–9pm IST.
Where we run Marketing Automation

- Tracking check
- Pixels, Conversions API, GA4 events and offline conversions — what is firing, what is double-counted, what is missing.
- Wasted spend
- Search terms, placements, audiences and overlap that cost money without producing qualified leads or sales.
- Conversion path
- Landing page speed, message match, form friction and follow-up time — where interested people drop off.
- 90-day priorities
- The three changes we would make first, with the metric each one should move.
Frequently asked questions
Which platform should we use?
HubSpot for most mid-market B2B; LeadSquared is widely used in Indian education, real estate and financial services; Zoho for cost-conscious teams; Salesforce at enterprise scale. We'll recommend based on your sales process, not a partnership.
Can automation replace our sales team?
No. It makes them faster and focuses them on the leads most likely to close.
How do we know if scoring works?
Compare conversion rates by score band. If high-scored leads don't close at meaningfully higher rates than low-scored ones, the model is wrong.
How do we get sales to trust marketing automation?
Build scoring and hand-off rules with sales, share outcome data openly, and adjust when high-scored leads don't convert.
Do we need a CRM before automation?
Usually yes. A CRM is the system of record for leads and outcomes. Small teams can start with a simple CRM and grow.
Can automation work with WhatsApp?
Yes — through the WhatsApp Business Platform, automation can send approved templates, run chatbot flows and route conversations to agents.
How long does implementation take?
Core lead response and routing can be live in a few weeks; full scoring and nurture programmes typically take two to three months to build and tune.
Which automation platform should we use?
It depends on your CRM, channels and budget — we recommend based on your stack rather than a favourite tool.
Can automation feel impersonal?
It can if overdone. Good automation sends the right message at the right moment and hands over to humans when needed.
Is there a long contract?
No. Minimum terms are short, because we would rather keep clients with results than with contracts.
Will we own the ad accounts and data?
Yes. Everything runs in your own accounts with partner access for PMG, and you can see it all at any time.
What do you need from us to start?
Access to ad accounts and analytics, your margins and order values (or deal values), brand assets, and a decision-maker available for a weekly 30-minute call.
