Conversion rate optimisation: the cheapest way to lower CAC
The short answer
A 20% improvement in conversion rate cuts your CAC on every channel at once, with no extra ad spend. That makes CRO the highest-leverage work in most accounts — and the most neglected, because it's slower to show and harder to fake than a media change.
PMG runs CRO as research first, testing second. Most "CRO" is opinion-driven button colour changes. Ours starts with where people actually drop off and why.
Where the research comes from
- Funnel analytics — where exactly people leave, by device, source and page
- Session recordings and heatmaps — what they do before they leave
- On-site surveys — asking why, at the moment of hesitation
- Customer interviews — what almost stopped them buying
- Support and WhatsApp transcripts — the objections you already hear every day
- Mobile testing on mid-range Android devices — how most of your Indian customers actually experience the site
Our CRO process
- Audit the funnel end to end, on the devices customers use.
- Fix the obvious — broken elements, slow pages, confusing forms. These aren't tests; they're repairs.
- Build a hypothesis backlog from research, prioritised by impact, confidence and effort.
- Test properly — adequate sample size, full weeks, one primary metric, pre-registered success criteria.
- Ship winners and document losers. A losing test that teaches something is still progress.
- Iterate on what the results revealed about your customers.
Where Indian sites lose conversions
- Mobile pages that take five seconds or more to load on 4G
- Checkout asking for account creation before purchase
- Shipping cost and delivery date revealed only at the final step
- No COD option in categories where buyers expect it — or only COD, with no prepaid incentive
- Trust signals missing: returns policy, reviews, contact details
- Forms with too many fields, poor mobile keyboards and no autofill
- Pricing not shown in rupees with taxes clear
What does conversion rate optimisation involve?
| Stage | Methods | Output |
|---|---|---|
| Research | GA4 funnels, heatmaps, session recordings, on-site surveys, customer interviews, support tickets | A list of where and why people drop off |
| Prioritisation | Impact × confidence × ease scoring | A ranked backlog of hypotheses |
| Design and build | Wireframes, copy, development | Test variants or direct fixes |
| Testing | A/B tests, multivariate where traffic allows | Evidence of what works |
| Rollout and learning | Implement winners, document learnings | A growing playbook for your site |
How do you calculate the value of a conversion rate improvement?
Conversion improvements compound across all traffic. Example: an eCommerce site with 1,00,000 monthly sessions, a 1.5% conversion rate and ₹1,800 average order value makes ₹27 lakh a month. Raising conversion to 1.8% — a 20% relative improvement — adds ₹5.4 lakh a month at the same traffic and ad spend, and lowers CAC by about 17% on every paid channel.
For lead generation, the equivalent is qualified leads per visitor: a landing page that moves from 4% to 5% qualified conversion cuts cost per qualified lead by 20% overnight.
How much traffic do you need for A/B testing?
A test needs enough conversions in each variant to detect a real difference. As a rough guide:
| Monthly conversions on the tested page | Realistic approach |
|---|---|
| Under 200 | Research-led fixes, usability tests, before/after comparisons |
| 200 – 1,000 | A/B tests on big changes (page structure, offer, form length) |
| 1,000+ | Regular A/B testing, including smaller elements |
Stopping tests early because one version looks ahead is the most common error. See statistical significance.
Where Indian websites lose conversions
- Mobile pages that take several seconds to show content on a 4G connection
- Delivery date, shipping cost and returns policy hidden until checkout
- No COD option (or COD without confirmation, raising returns)
- Forms asking for information sales doesn't use
- Price missing where buyers expect at least a range
- Trust signals absent — reviews, guarantees, contact details, physical address
- Chat or WhatsApp buried when buyers want to ask a question first
- Checkout forcing account creation
What does CRO cost?
CRO is usually run as a monthly programme — research, a steady cadence of tests or fixes, and reporting — or as a one-time UX audit followed by implementation. Programme fees depend on traffic, testing velocity and whether design and development are included; in India they typically sit in the same range as a mid-sized SEO programme, plus 18% GST. The fair comparison is against the ad spend it saves: a 10% conversion improvement on ₹10 lakh of monthly media is worth ₹1 lakh a month in efficiency.
CRO by business type
| Business | Common conversion leaks | First tests |
|---|---|---|
| eCommerce | Slow product pages, shipping surprises, COD friction | Delivery-date messaging, trust badges, checkout simplification |
| Lead generation | Long forms, weak offers | Shorter forms, WhatsApp option, clearer offer |
| SaaS | Unclear pricing, complex sign-up | Pricing clarity, social proof, simpler trials |
| Local services | Hard-to-find phone numbers, no reviews | Click-to-call, reviews, location info |
A worked example: a checkout that lost mobile buyers
Analytics showed most mobile shoppers abandoned at the shipping step. Session recordings revealed a surprise delivery fee and a slow address form. We showed delivery cost on product pages, added address autocomplete and UPI as the default option, and tested a prepaid incentive. Mobile conversion rose without any change in ad spend.

Frequently asked questions
How much traffic do we need for A/B testing?
Enough to reach statistical significance on your primary metric within a few weeks — typically thousands of conversions a month for small effects. Below that, focus on research-led fixes and larger changes rather than fine-grained tests.
How long before CRO shows results?
Fixes to obvious problems can show immediately. Validated test wins typically take six to twelve weeks to accumulate.
Isn't CRO just changing button colours?
Bad CRO is. Good CRO changes what people understand, trust and feel confident about — offer clarity, proof, friction and speed.
What is a good conversion rate?
It depends on traffic source, category, price and device. Compare against your own baseline by source and device, and aim to improve revenue or qualified leads per visitor. See conversion rate.
Which CRO tools do you use?
GA4 for funnels, a heatmap and session-recording tool, on-site surveys, and an A/B testing platform or server-side testing depending on your stack. Tools are chosen to fit your site and privacy requirements.
Can CRO hurt SEO?
Not when tests are run properly — using the testing tool's recommended setup, temporary variants and canonical tags. Winning changes that improve user experience usually help SEO.
Should we redesign the whole site instead?
Rarely first. Redesigns change everything at once, so you can't tell what helped. Fix the biggest known problems, test the rest, then redesign with evidence.
How quickly will we see results?
Research-led fixes to obvious problems often show impact within weeks. A testing programme typically produces a reliable cadence of wins within two to three months.
How long should an A/B test run?
Until it reaches enough conversions for a reliable result — usually at least one to two full weekly cycles.
Can small websites do CRO?
Yes, through research-led fixes such as clearer offers, faster pages and simpler forms, even if formal A/B tests need more traffic.
Does CRO affect SEO?
Done well, it helps — faster, clearer pages usually serve both users and search engines.
Is there a long contract?
No. Minimum terms are short, because we would rather keep clients with results than with contracts.
Will we own the ad accounts and data?
Yes. Everything runs in your own accounts with partner access for PMG, and you can see it all at any time.
What do you need from us to start?
Access to ad accounts and analytics, your margins and order values (or deal values), brand assets, and a decision-maker available for a weekly 30-minute call.
