Amazon ads run on SKU-level profit
The short answer
Amazon advertising is a search engine with a checkout attached — which makes it the highest-intent traffic available to a product brand, and the easiest place to spend past your margin without noticing. PMG runs Amazon accounts with per-SKU break-even ACoS targets, strict separation of branded and generic keywords, and TACoS as the measure of whether advertising is building durable organic rank.
The campaign types and their jobs
- Sponsored Products — the core. Keyword and ASIN targeting on search results and product pages.
- Sponsored Brands — headline and video placements; brand defence and category presence.
- Sponsored Display — retargeting on and off Amazon, plus competitor ASIN targeting.
- Amazon DSP — programmatic reach to Amazon audiences off-platform, for larger budgets.
How we structure an Amazon account
- Set break-even ACoS per SKU from contribution margin after commission, fulfilment, storage and returns.
- Separate branded, generic and competitor campaigns. Branded terms convert at very low ACoS and will flatter any blended number.
- Run discovery and performance separately. Broad and auto campaigns harvest search terms; exact-match campaigns exploit what they find.
- Mine search terms weekly. Promote converters to exact match; negate the rest. This is where most of the gain is.
- Optimise placements. Top-of-search usually converts best and justifies a bid multiplier; product pages often don't.
- Watch TACoS to see whether paid spend is lifting organic rank or substituting for it.
The listing is half the campaign
Amazon's algorithm rewards conversion. A listing with better images, clearer bullets, A+ content and video converts more of the same clicks — which lowers ACoS and raises organic rank simultaneously. We treat Amazon SEO and advertising as one workstream, because on Amazon they genuinely are.
Mistakes that drain Amazon budgets
- One ACoS target across products with very different margins
- Branded and generic in one campaign, hiding generic inefficiency
- Never negating search terms, so budget leaks to irrelevant queries indefinitely
- Advertising SKUs that are out of stock or losing the buy box
- Ignoring return rates, which make reported ACoS optimistic
- Scaling ad spend on a listing with a 3-star rating instead of fixing the product problem
Amazon ad types and their jobs
| Ad type | Where it shows | Job |
|---|---|---|
| Sponsored Products | Search results and product pages | Sales on specific products |
| Sponsored Brands | Top of search with logo and products | Brand discovery, multiple products |
| Sponsored Brands video | Search results | Demonstration and differentiation |
| Sponsored Display | On and off Amazon | Retargeting and product-page defence |
| Amazon DSP | Programmatic on and off Amazon | Reach and retargeting at scale |
Amazon campaign structure
- Automatic campaigns — discover converting search terms.
- Manual exact campaigns — proven terms with controlled bids.
- Phrase and broad campaigns — structured expansion.
- Brand defence — your brand terms and product pages.
- Competitor targeting — carefully, where your product wins on comparison.
- Negative harvesting — weekly removal of wasteful terms.
Break-even ACoS calculation
Break-even ACoS = contribution margin after Amazon fees ÷ selling price. Example: a ₹999 product with ₹350 COGS, ₹200 Amazon fees and ₹80 shipping has ₹369 contribution (37%). Break-even ACoS is 37%; targets should sit below it, unless you're deliberately investing in ranking for a new product.
Amazon Ads by brand stage
| Stage | Focus |
|---|---|
| New listing | Sponsored Products for discovery, reviews |
| Growing | Sponsored Brands, video, defend brand terms |
| Established | Profitability, TACoS, DSP for reach |
A worked example
A new brand's Amazon listings had few reviews and no sales history. We launched tightly targeted Sponsored Products on long-tail terms, improved images and A+ content, and used ethical review-request programmes. Organic rank followed as sales velocity grew.

How a Amazon Ads engagement with PMG runs
- Audit (week 0–1). Accounts, analytics, tracking, website, CRM flow and competitors reviewed, with a written list of what's broken, what's wasted and the three moves we'd make first.
- Plan (week 1–2). Break-even ROAS or a target cost per lead, a measurement plan and a 90-day roadmap for Amazon Ads, with owners and dates.
- Launch (week 2–4). Clean structures, verified conversion signals, the first creative sprint and landing-page fixes.
- Optimise (months 2–3). A weekly test cadence, with budget following the cheapest incremental results rather than platform-reported ones.
- Scale (month 3 onwards). New channels, geographies and retention loops, added only when the economics hold.
Every week you get a one-page scorecard, a change log, the test board and a 30-minute call with your strategist. See how we work and pricing for details.
Why teams choose PMG for Amazon Ads
- Measurement first. Unit economics and clean tracking come before any increase in spend.
- You own everything. Ad accounts, data and creative stay in your name; ad spend goes straight to the platforms.
- Senior hands on the account. The strategist you speak to is the person running it.
- Weekly transparency. Scorecard, change log and test board — every week.
- Short minimum terms. We keep clients with results, not contracts.
- India and international. One Mumbai team running campaigns across Indian cities and overseas markets, Mon–Sat, 7am–9pm IST.

Frequently asked questions
What is TACoS and why does it matter?
Total Advertising Cost of Sale — ad spend divided by total sales, organic included. A falling TACoS with stable revenue means your advertising is successfully building organic rank. See TACoS.
Should we run Amazon DSP?
Only at meaningful scale. DSP has minimum commitments and makes sense once Sponsored campaigns are already efficient and you need incremental reach.
How long until Amazon ads work?
Meaningful search-term data accumulates in two to four weeks. Organic rank improvements from sustained advertising take longer — typically two to three months.
What is a good ACoS on Amazon India?
One below your break-even ACoS, allowing for your growth goals. New launches may accept higher ACoS temporarily to build sales history.
Should small brands use Amazon DSP?
Usually not at first. DSP suits brands with larger budgets that want reach and retargeting beyond Sponsored ads.
How do reviews affect Amazon ad performance?
Ratings and review counts strongly influence click-through and conversion, which affect how efficiently ads perform.
What is A+ content?
Enhanced product-description content with images and comparison charts for brand-registered sellers.
How much should we spend on Amazon Ads?
Enough to build sales velocity on priority products, judged against TACoS and margin.
Do we need Brand Registry to advertise?
Sponsored Products works without it, but Sponsored Brands and A+ content need it.
Is there a long contract?
No. Minimum terms are short, because we would rather keep clients with results than with contracts.
Will we own the ad accounts and data?
Yes. Everything runs in your own accounts with partner access for PMG, and you can see it all at any time.
What do you need from us to start?
Access to ad accounts and analytics, your margins and order values (or deal values), brand assets, and a decision-maker available for a weekly 30-minute call.
