The full-funnel marketing guide

The short answer

Full-funnel marketing means planning every stage of the customer journey as one system — making people aware of you, earning their consideration, converting them and keeping them — with the right channels, content, budget and metric at each stage. It's the antidote to the most common growth stall: accounts that fund only bottom-of-funnel tactics until the pool of ready buyers runs dry.

Why bottom-funnel-only marketing stalls

Retargeting and brand search look brilliant in last-click reports. So budget drifts toward them. But those channels only harvest demand that something else created. When upper-funnel investment is cut, the pool shrinks, retargeting audiences get smaller, CPMs rise, and CAC climbs — often without anyone connecting the cause.

The four stages

  • TOFU — awareness. Reach the right people who don't know you yet.
  • MOFU — consideration. Give interested people reasons to shortlist you.
  • BOFU — conversion. Make it easy to buy, book or enquire now.
  • Retention. Make the second purchase cheaper and more likely than the first.

Channels and content by stage

StageChannelsContentPrimary KPI
TOFUYouTube, Meta prospecting, creators, PR, SEO, AI searchShort video, education, storiesCost per reached target buyer, branded search
MOFURetargeting, search, email, LinkedIn, comparison contentDemos, case studies, comparisons, reviewsCost per engaged prospect, lead rate
BOFUSearch, shopping, marketplaces, landing pages, WhatsAppOffers, pricing, guaranteesCAC vs target, conversion rate
RetentionEmail, WhatsApp, SMS, loyaltyOnboarding, replenishment, cross-sellRepeat rate, LTV

Budget allocation

There's no universal split, but a few patterns hold:

  • Established demand — more toward capture (BOFU) with a steady TOFU investment
  • New categories — heavily toward TOFU and MOFU, because there's little to capture
  • High repeat potential — meaningful retention investment
  • Rising CAC — often a signal to rebalance upward in the funnel

Measuring the whole funnel

  1. Give each stage its own KPI — don't judge TOFU on last-click ROAS.
  2. Track pool sizes — engaged audiences, retargeting lists, CRM segments.
  3. Watch leading indicators — branded search, direct traffic, engagement.
  4. Use blended metrics — MER and new-customer CAC as the final judge.
  5. Test incrementality before cutting a stage.

A full-funnel plan in practice

A D2C skincare brand might run creator and UGC video on Meta and YouTube for awareness; retarget engaged viewers with routines and reviews; capture intent with Google Shopping, brand search and marketplace ads; convert with a fast product page and WhatsApp support; and retain with replenishment reminders and a loyalty offer. Each stage is budgeted and measured separately, and all of it rolls up to one weekly scorecard.

Common mistakes

  • Judging every channel on last-click ROAS
  • Cutting awareness spend when results dip
  • No retention investment, so every month starts from zero
  • Separate teams optimising separate stages with no shared scorecard

A worked budget example

A brand plans ₹10 lakh a month in marketing spend. In an established category with steady search demand, a starting split might be roughly 25% awareness (creator video, YouTube, Meta prospecting), 20% consideration (retargeting, comparison content promotion, email), 45% conversion (search, shopping, marketplaces, conversion campaigns) and 10% retention (WhatsApp and email tooling, loyalty offers). In a brand-new category, awareness and consideration might take well over half. The split then moves monthly based on marginal returns and pool sizes, not habit.

Creative by stage

  • Awareness — short, entertaining, problem-led; built to stop the scroll
  • Consideration — demonstrations, comparisons, reviews, founder stories
  • Conversion — offers, guarantees, urgency, clear calls to action
  • Retention — how-to content, new launches, loyalty and referral offers

Audience pools to monitor

  • Video viewers who watched more than half a video
  • Website visitors by depth — product viewers, cart abandoners
  • Social engagers
  • Email and WhatsApp subscribers
  • Past customers by recency

If these pools shrink while retargeting spend stays flat, your awareness investment is too low.

A 60-day full-funnel rebuild

  1. Weeks 1–2 — map the funnel, define stage KPIs and build the shared scorecard.
  2. Weeks 3–4 — separate campaigns by stage; stop judging prospecting on last-click results.
  3. Weeks 5–6 — creative for each stage; retention flows live.
  4. Weeks 7–8 — first pool-size and branded-search review; rebalance budget.

The full-funnel framework at a glance

StageCustomer mindsetContentChannelsPrimary metric
Awareness"I didn't know this existed"Short video, creators, PRReels, Shorts, YouTube, CTV, OOHReach in target audience, branded search lift
Consideration"Is this right for me?"Explainers, reviews, comparisonsYouTube, retargeting, search, emailEngaged visits, return visits, leads
Conversion"Why now, why you?"Offers, guarantees, proofSearch, Shopping, retargeting, WhatsAppCAC, ROAS vs break-even
Retention"Should I buy again?"Onboarding, replenishment, loyaltyEmail, WhatsApp, app, communityRepeat rate, LTV
Advocacy"I'll recommend this"Referral offers, UGC promptsReferral programmes, reviewsReferral share, review volume

How to measure the whole funnel

  • Blended MER and new-customer CAC weekly
  • Branded search volume and direct traffic monthly
  • Audience pool sizes — video viewers, site visitors, engaged users
  • Conversion rates at each stage, by source
  • Cohort repeat rates and LTV
  • Geo holdouts for major awareness channels at least twice a year

Full-funnel planning for different budgets

Monthly budgetPractical setup
Under ₹2 lakhOne video-led prospecting campaign, capped retargeting, brand search, basic CRM flows
₹2–10 lakhAdd YouTube, creators, Search/Shopping for categories, WhatsApp journeys
₹10 lakh+Add CTV or OOH, structured incrementality tests, loyalty programme

The principle is the same at every level: create demand, capture it efficiently, and keep the customers you win.

Key terms, defined

  • TOFU, MOFU, BOFU — top, middle and bottom of the funnel: awareness, consideration and decision.
  • Demand creation vs demand capture — generating new interest versus converting existing interest.
  • Branded search lift — growth in searches for your brand, a sign that upper-funnel work is creating demand.
  • Assisted conversion — a touchpoint that contributed before the final conversion.

How to measure each stage

DecisionConversion rate, CPASales and revenue
RetentionRepeat rate, engagementLTV and CRM revenue

A worked example: a furniture brand

Bottom-funnel search and retargeting had stopped growing. We added YouTube and Meta video showing products in real homes, Pinterest for planners, and email nurture for people who downloaded room guides. Branded search grew first, then retargeting pools, then sales — with a geo test confirming the upper-funnel spend was incremental.

Mistakes in full-funnel planning

  • Judging awareness campaigns on last-click sales
  • Cutting upper-funnel spend the moment short-term ROAS dips
  • No retention stage at all
  • The same creative used for every stage

Frequently asked questions

What's the difference between full-funnel and 360° marketing?

They overlap. Full-funnel focuses on stages of the journey; 360° emphasises coordinating every touchpoint, including offline.

How do we prove TOFU works?

Through branded search growth, audience pool growth, blended MER and holdout tests.

Is full-funnel only for big brands?

No — smaller brands just use fewer channels per stage.

What is the difference between TOFU, MOFU and BOFU?

Top, middle and bottom of funnel — awareness, consideration and conversion stages. See TOFU, MOFU and BOFU.

How long before awareness campaigns show results?

Signals such as branded search and engaged audiences often move within weeks; sales impact typically builds over one to three months.

Can B2B companies use full-funnel marketing?

Yes — thought leadership and video for awareness, content and webinars for consideration, demos and sales for conversion, and customer success for retention.

What share of budget should go to the top of the funnel?

It depends on brand maturity and category; newer brands often need more, established brands less.

How long does the top of the funnel take to pay off?

Usually weeks to months — measure leading indicators while sales effects build.

Which stage should get the most budget?

It depends on brand awareness and growth goals; use funnel data and lift tests to decide.
