Full-funnel marketing: every stage, its own number
The short answer
Most performance accounts stall for the same reason: they only fund the bottom of the funnel. Retargeting and brand search look brilliant on last-click attribution, so budget flows toward them — until the pool of people who already know you runs dry, and CAC climbs for reasons nobody can explain.
PMG plans all four stages as one system — creating demand, earning consideration, converting and retaining — with its own channels, budget and KPI for each.
The four stages
- TOFU — reach the right strangers cheaply. YouTube, Meta prospecting, creators, content and AI-search visibility.
- MOFU — turn attention into intent. Retargeting, comparison content, search, lead magnets and email.
- BOFU — convert efficiently. High-intent search, shopping, landing pages and WhatsApp follow-up.
- Retention — make the next order cheaper. CRM, email, WhatsApp and loyalty.
Judging each stage fairly
- Give each stage its own KPI — cost per reached buyer at the top, cost per engaged prospect in the middle, CAC at the bottom, repeat rate after.
- Don't judge prospecting on last-click ROAS — it will always lose to retargeting.
- Watch the pools — if retargeting and CRM audiences are shrinking, the top of the funnel is underfunded.
- Use blended metrics as the final judge — MER and new-customer CAC.
- Test incrementality before cutting a stage that "doesn't convert".
Budget split by situation
- Established demand — weight toward capture and conversion, with steady prospecting
- New category — weight heavily toward demand creation
- Strong repeat business — invest more in retention and referral
- Rising CAC — usually a sign to rebalance toward the top of the funnel
Funnel stages, channels and metrics
| Stage | Channels | Metrics |
|---|---|---|
| Awareness (TOFU) | Video, CTV, creators, PR, broad social | Reach, attention, branded search lift |
| Consideration (MOFU) | Retargeting, content, email, comparison pages | Engagement, return visits, leads |
| Conversion (BOFU) | Search, shopping, offers, sales | CAC, conversion rate, ROAS vs break-even |
| Retention | CRM, loyalty, WhatsApp | Repeat rate, LTV, churn |
Full-funnel for smaller budgets
Smaller brands can run full-funnel with a lean mix: one video-led prospecting campaign, a capped retargeting campaign, search for intent and simple CRM flows. The principle is balance, not channel count. See our full-funnel marketing guide.
Full funnel by budget
| Monthly budget | Funnel coverage |
|---|---|
| Small | Demand capture plus retargeting |
| Medium | Add prospecting and CRM |
| Large | Add reach, video, brand measurement |
A worked example
A brand spent almost everything on bottom-funnel search and retargeting, and growth stalled. We added prospecting video and creators, kept efficient demand capture and measured total new customers. Growth resumed as the brand reached people who didn't already know it.

How a Full-Funnel Marketing engagement with PMG runs
- Audit (week 0–1). Accounts, analytics, tracking, website, CRM flow and competitors reviewed, with a written list of what's broken, what's wasted and the three moves we'd make first.
- Plan (week 1–2). Break-even ROAS or a target cost per lead, a measurement plan and a 90-day roadmap for Full-Funnel Marketing, with owners and dates.
- Launch (week 2–4). Clean structures, verified conversion signals, the first creative sprint and landing-page fixes.
- Optimise (months 2–3). A weekly test cadence, with budget following the cheapest incremental results rather than platform-reported ones.
- Scale (month 3 onwards). New channels, geographies and retention loops, added only when the economics hold.
Every week you get a one-page scorecard, a change log, the test board and a 30-minute call with your strategist. See how we work and pricing for details.

Frequently asked questions
How should budget split across the funnel?
It depends on how much demand already exists. Established categories can weight toward capture; new categories must weight toward creation.
How do we prove top-of-funnel spend works?
Branded search growth, retargeting pool size, blended MER and holdout tests — not last-click conversions.
Is full-funnel only for big budgets?
No. Smaller brands just run fewer channels per stage. The principle — every stage has a job and a number — still applies.
What is full-funnel marketing?
Marketing that covers every stage of the customer journey — from first awareness to repeat purchase — as one coordinated plan. See full-funnel marketing.
Is full-funnel only for large budgets?
No. The approach scales down; smaller budgets just use fewer, well-chosen channels.
Does full-funnel marketing need a big budget?
No — smaller budgets can cover the funnel in a simpler way and expand over time.
How do we measure top-of-funnel activity?
With reach, engagement, branded search, lift tests and downstream conversions.
Can full-funnel marketing work with small budgets?
Yes — with simpler, smaller activity at each stage.
How long does Full-Funnel Marketing take to show results?
Tracking fixes and search campaigns often show improvement within two to four weeks; prospecting on Meta or YouTube usually needs three to six weeks of creative testing; SEO compounds over three to nine months. We agree leading indicators up front so progress is visible early.
Is there a long contract?
No. Minimum terms are short, because we would rather keep clients with results than with contracts.
Will we own the ad accounts and data?
Yes. Everything runs in your own accounts with partner access for PMG, and you can see it all at any time.
What do you need from us to start?
Access to ad accounts and analytics, your margins and order values (or deal values), brand assets, and a decision-maker available for a weekly 30-minute call.
